Most companies pay for AI seats and never ask what came back.
This is a checklist and a fifteen minute habit. Once a week, inside a meeting you already hold, every person answers the same five questions out loud and their week gets a score and a call. It works on paper or in the notes you already keep, and the prompt on the last page will ask the questions and do the scoring for you in whichever AI assistant your team already uses.
The one idea that makes it work. The invoice tells you what AI costs. Nothing tells you what came back, because the return is spread across a dozen people who never compare notes. Asking the question in the room, one person at a time, is the whole mechanism. "Handed over the Friday sales recap, got about an hour back, spent twenty minutes fixing the wording" is an answer somebody can act on. "We are using AI more" is not.
Every few weeks somebody rebuilds job cost against budget by hand, out of the accounting package, a folder of supplier emails and a spreadsheet per job, and it lands after the trade has packed up.
